After the first reply
How fast should a small business reply to an inquiry email in 2026? Benchmarks by channel
What secret shoppers, marketplaces and owner surveys measured between 2024 and 2026, channel by channel, and why the number to watch is the time to the first useful reply.
Short answer
Reply to a new inquiry within an hour during business hours, and the same day at the latest. On marketplaces, aim for under 30 minutes: Thumbtack (2025) found pros who replied within 30 minutes were 25% more likely to be hired than those who took three hours. Most small businesses are far slower. Leadferno's 2024 test of 225 contact forms measured an average first human reply of 17 hours 49 minutes, and 42.6% got no reply at all.

Reply to a new inquiry within an hour during business hours, and the same day at the latest. On a marketplace, aim for under 30 minutes. That is the standard the 2024–2026 evidence supports. It is also far faster than most small businesses manage: when Leadferno filled in 225 small-business contact forms in 2024, the first human reply took 17 hours 49 minutes on average, and 42.6% of the inquiries were never answered at all1.
The numbers below come from people who sent real inquiries and watched the clock. Each one was measured on a different channel, with a different method, and the differences matter.
What happened when testers filled in 225 contact forms#
The Leadferno test began with a search, not a survey. The researchers picked businesses that ranked in Google's local top ten, with at least 25 reviews (138 on average), across home services, professional services and medical practices1. Then they filled in each business's website contact form with a warm lead: a message carrying "buying signals and details specific to the business industry"1. They tracked every response for three weeks.
The results arrived slowly, or not at all. 3.1% of the inquiries got a reply within five minutes. 10.6% got a first reply within an hour. 24.3% were answered within four hours. 42.6% were never answered1. Among the businesses that did reply, the first human answer averaged 17 hours 49 minutes. Only 15.6% sent an auto-reply confirming the message had arrived, and 4.8% of the forms were broken1.
These were not weak businesses. They had the reviews and the rankings that bring inquiries in. What they lacked was someone watching the form's inbox.
How fast do customers expect a reply in 2026?#
Customers expect a reply on the same day, and many expect it within the hour. Jobber's 2026 Home Service Trends Report, based on a December 2025 survey of 1,050 home-service owners, puts it plainly: "over 70% of customers expect a same-day response", more than half expect one within the hour, and 28% expect an immediate reply6. On the supply side, 60% of pros said they reply to leads the same day and 20% within the hour6.
Owners who set their own targets land in the same range. In a Jobber Community thread from about August 2026, one owner wrote that "my target is a callback within 15 to 30 minutes, and absolutely no later than the end of the day"13. On Product Hunt, answers to "What's your average response time to a new lead?" (about November 2025) ranged from "within 12-hour time frame" to "Ideally under 30 minutes. But personal follow-up always matters more than speed alone"12.
Platforms that see both sides set tighter targets still. WeddingPro, the vendor arm of The Knot and WeddingWire, reports that couples are 2.2 times more likely to reply when a vendor answers in under three hours, and that couples contact five vendors per category on average9.
Lead response time benchmarks by channel#
The table below collects the measured reply times and platform findings from 2024 to 2026, one row per channel. It is the reference to keep. The right-hand column is our suggested target, not a measured optimum.
| Channel | What was measured | Source, sample, date | Suggested target |
|---|---|---|---|
| Website contact form (home, professional, medical) | 42.6% no reply; first human reply 17 h 49 m on average; 10.6% within an hour | Leadferno, 225 forms, Jun 20241 | Under 1 hour in business hours; same day always |
| Real-estate online inquiry | 47% ignored; average 8 h 17 m, median 39 min; sent during weekday business hours | DelPrete, 100+ shops, 25+ brokerages, Aug 20242 | Under 1 hour |
| Law-firm email | Only 33% of firms responded to email; 48% unreachable by phone | Clio Legal Trends, 500 firms, 20243 | Same day |
| Home services (phone, then follow-up) | 52% of callers speak with a person; 72% got no follow-up; 28% were offered an appointment | Invoca, Jul 20265; Pied Piper, 3,211 locations, Apr 20264 | Same day, with a time offered |
| Online store email | Median first reply 12+ hours for email; about 15 h after hours vs 2.2 h in hours | Gorgias, May and Jul 20261011 | Under 12 hours; pre-sales questions faster |
| Thumbtack lead | Replies within 30 min: 25% more likely to be hired than within 3 h | Thumbtack, Nov 20258 | Under 30 minutes |
| The Knot / WeddingWire lead | Reply under 3 h: couples 2.2× more likely to reply; 5 vendors contacted per category | WeddingPro, "From Hello to Hired"9 | Under 3 hours, ideally under 1 |
| Freelance marketplace (Fiverr) | 1-hour delay: hiring odds −46%; 24 h or more: 90% less likely to win | Management Science, 11M+ transactions, via Entrepreneur, Jul 20267 | Minutes |
Targets are Valet's suggested standard based on the measurements shown. Methods differ by row: secret shops, platform data, a survey and an academic study. Compare within a row, not across rows.
Why the average reply time hides the real problem#
An average reply time hides two different failures: inquiries that wait, and inquiries that are never answered. DelPrete's real-estate study shows the first. Its shoppers sent online inquiries during weekday business hours. The median reply came in 39 minutes, which sounds healthy. The average was 8 hours 17 minutes2. Slow outliers pulled the average up, and 47% of inquiries got no reply at all2. DelPrete summed up the pattern as "consistently inconsistent"2.
That inconsistency is the operational story. Each brokerage was shopped two or three times, and the same firm could answer one shopper quickly and the next not at all. The spreadsheet average looks acceptable while the exception queue fills.
Leadferno's numbers show the second failure. A first-reply average says nothing about the 42.6% of inquiries that never got one1. When you measure your own reply time, count the unanswered inquiries as their own line. Do not let them disappear from the denominator.
What does a one-hour delay cost?#
The clearest recent estimate of what a delay costs comes from a freelance marketplace. A study published in Management Science, reported by Entrepreneur in July 2026, examined more than 11 million Fiverr transactions. When a reply was delayed by one hour, the odds of being hired fell by 46% on average. Freelancers who waited 24 hours or more were 90% less likely to win the job than competitors who replied immediately7. A follow-up experiment with about 8,600 participants found people would pick a caterer rated 4.25 stars over one rated 4.85 if the lower-rated one replied faster7.
Two limits apply. Fiverr is a marketplace where competing offers sit side by side, so the penalty is probably steeper than for a customer who found you directly. And the paper itself was not available to us; the figures above are as reported. Thumbtack's own data points the same way on a service marketplace: "Pros who respond to a lead within thirty minutes are 25% more likely to get hired than those who respond within three hours"8.
For a direct-inquiry business the arithmetic is simpler. Illustration A photographer who loses ten bookings a year to slow replies, at The Knot's average photographer spend of about $3,00015, loses about $30,000 a year. Your own numbers will differ. The Lost Lead Audit shows how to count them.
The fast first reply is now the easy part#
The first reply has become cheap to automate. Thumbtack's Front Desk "automatically responds to messages within an average of two minutes"8. Perfect Venue's First Reply sends an email after a contact-form inquiry using the venue's configured pricing and availability, and its help centre states: "First Reply handles the first touchpoint; everything after that is you"14. In r/HoneyBook_Official, a thread titled "How do you convert a client in 6 hours" (about July 2026) describes a solo photographer who automated his first touch: "The moment someone inquires, they get his brochure."
That shifts the problem. In r/CRMSoftware, a thread on after-hours leads (20+ comments, late September 2026) settles on "Automation for the first touch, real person for the follow-up." The weak point is the hand-over between the two. Pied Piper's 2026 mystery shop of 3,211 home-services locations found that 72% of leads got no follow-up at all and only 28% were offered an appointment4. A brochure in two minutes followed by silence is fast and still lost.
Measure the first useful reply, not the first message. A useful reply answers what the customer asked from your real prices and policies, or offers a concrete next step, such as a specific time. An acknowledgement ("thanks, we'll be in touch") resets nothing in the customer's mind. Start the clock at the inquiry and stop it at the first useful reply.
How to measure your own reply time in 20 minutes#
Your own reply time is the only benchmark that predicts your bookings. Measuring it takes one sitting and a spreadsheet.
- Pull the last 30 inquiries. Search each inbox you use for new customers: info@, bookings@, form notifications and marketplace lead emails. Take the 30 most recent.
- Record two timestamps per inquiry. When it arrived, and when the first useful reply went out. Leave the second blank if there was none.
- Calculate three numbers. The share never answered; the median time to first useful reply; the share answered within one hour.
- Split by arrival time. Mark each inquiry as in-hours or out-of-hours. Gorgias found replies to after-hours questions took about 15 hours against 2.2 hours in hours11; check whether your split looks similar. The after-hours and weekend piece covers what to do if it does.
- Compare with your channel's row in the table. If your never-answered share is above zero, fix that before chasing minutes.
Numbers to retire. "21 times more likely to qualify within five minutes", "78% buy from the first responder" and "391% more conversions within one minute" still appear on 2026 statistics pages. They come from a 2007 phone-call study, an untraced figure with a drifting year, and a vendor study from about 2012. None is a current benchmark for email. See the lead-response statistics, traced.
Where Valet fits#
Valet is a small business's own AI assistant for written inquiries: email, website contact forms, listing and marketplace lead emails, and requests on your free Valet page. It answers in minutes, at any hour, from your own price list, calendar and policies only. It offers and holds real times, and then follows up at most twice, each time with something useful. Anything not on your list, and anything about money or complaints, waits for you, and the customer is told when you will reply.
If you want to see your own numbers before changing anything, the free lead check takes 10–20 recent inquiries and shows what went unanswered, what stopped after one reply, and what it was worth.
Questions people ask
How long should it take for a business to reply to an email inquiry?
Within an hour during business hours and the same day at the latest. Jobber's 2026 survey of 1,050 home-service owners reports that over 70% of customers expect a same-day response and more than half expect one within the hour.
What is the average lead response time for a small business?
In Leadferno's 2024 test of 225 small-business contact forms, the first human reply took 17 hours 49 minutes on average, only 10.6% of first replies came within an hour, and 42.6% of inquiries got no reply at all.
Is replying within 5 minutes really 21 times better?
That figure comes from a 2007 phone-call study, often mislabelled as Harvard Business Review 2011, and it should not be used as a 2026 benchmark. Current evidence for speed comes from Thumbtack (2025) and a Management Science study of Fiverr reported in 2026.
Does an auto-reply count as a response?
Not for the customer. An acknowledgement that says 'we'll be in touch' answers nothing. Measure the time to the first useful reply: one that answers the question or offers a concrete next step, such as a real time.
How fast should I reply to a Thumbtack or wedding marketplace lead?
As fast as you can, ideally within 30 minutes. Thumbtack reports a 25% higher hire rate for replies within 30 minutes versus three hours, and WeddingPro says couples are 2.2 times more likely to reply when a vendor answers in under three hours.
