Agentic commerce in plain English (Oct 2026): what shipped, who is eligible, and what it means off-platform
Checkout protocols, agent payments and AI booking all shipped within a year. Almost all of it runs through platforms. For a small business on none of them, agentic commerce arrives as a question about price and availability, and that is where the money is lost.
Short answer
Agentic commerce means an AI assistant buys, books or asks on a customer's behalf. By October 2026 the shipped paths run through platforms: OpenAI's Instant Checkout on its Agentic Commerce Protocol (Sep 2025), Google's AP2 payments protocol (Sep 2025), the Universal Commerce Protocol, Square ordering in ChatGPT and Claude (Jul 2026) and AI Mode booking via partners. A business on no platform is reached by questions instead, and Invoca found 26% of Google-AI price calls unanswered and 48% answered without a price (Dec 2025).

Agentic commerce means an AI assistant buys, books or asks on a customer's behalf. In the twelve months to October 2026, the large players shipped the plumbing: OpenAI's Instant Checkout on the Agentic Commerce Protocol, Google's Agent Payments Protocol, the Universal Commerce Protocol, Square ordering inside ChatGPT and Claude, and Google AI Mode booking through partner platforms. Almost all of it runs through a platform. If your business sits on none, agentic commerce reaches you as a question about price and availability. Invoca found that 26% of those questions from Google's AI went unanswered and 48% of the answered ones got no price (December 2025).12
The decision every small business is being asked to make#
The decision on the table for most small businesses is simple to state. Do you spend time and money this year to be "in" agentic commerce, and if so, where? The headlines push toward integration. Square's July 2026 announcement quotes Morgan Stanley: "By 2030, agentic shoppers could drive nearly $385 billion in U.S. ecommerce spending."5 A number that size makes any owner feel late.
We faced a smaller version of the same question at Valet. When an AI assistant writes to a business on a customer's behalf, what should Valet do with it? We decided Valet answers whoever writes, including an AI assistant acting for a customer, from the owner's own facts. It signs every reply as the business's assistant and says it is AI. It does not plug into a checkout protocol. This piece explains the reasoning, using only public evidence, and gives you the tracker we use to check it.
What is agentic commerce, in plain English?#
Agentic commerce is a customer delegating a purchase or a request to software. The customer says "find me a florist for Saturday under $200" or "book a table for four." The assistant searches, asks questions, and in some cases pays. Three protocols and a handful of platform deals carry most of the shipped activity.
| Name | Who | What it does | What the merchant needs |
|---|---|---|---|
| Agentic Commerce Protocol (ACP) with Instant Checkout | OpenAI, with Stripe | Lets a ChatGPT user buy from a merchant inside the chat. At launch: "single-item purchases." | An integration; at launch, US Etsy sellers first, Shopify merchants "coming soon" |
| Agent Payments Protocol (AP2) | Google, with 60+ organisations | Records what the user authorised using signed "Mandates": an Intent Mandate and a Cart Mandate | A payments or platform partner that supports it |
| Universal Commerce Protocol (UCP) | Co-developed by Google, Shopify, Walmart, Etsy and others, including Square and Toast for food | A shared language for catalog, cart, checkout and order management | Implement UCP's standard APIs; merchants "remain the Merchant of Record" |
Sources: OpenAI, 29 Sep 2025; Google Cloud, 16 Sep 2025; ucp.dev, retrieved 1 Oct 2026.
OpenAI's launch post states the commercial terms plainly: "Merchants pay a small fee on completed purchases, but the service is free for users."1 It did not publish the fee in that post, and we did not verify current terms. AP2's Cart Mandate is described by Google as a "secure, unchangeable record of exact items and price."3 UCP lists its co-developers by sector, from shopping to lodging to food.4
The launch drew attention. The Hacker News thread for Instant Checkout reached 248 points and 362 comments.2 By August 2026 a submission on the same site was titled "The Reasons Agentic Commerce Hasn't Taken Off Yet."13 Both facts can be true at once: the plumbing shipped, and use is uneven.
What did the headlines suggest, and why was it compelling?#
The headline case for integration rests on two numbers and one precedent. Square cites NielsenIQ: "More than 42% of consumers now use AI tools to assist with shopping tasks."5 It cites the Morgan Stanley $385 billion projection. And it set a precedent on unit economics: eligible sellers "are opted in with no additional work, setup, or fees required," with no marketplace commission.5
Read on its own, that looks like free distribution. If you sell food on Square in the US, it largely is. The trap is generalising from that case. Square could enrol sellers automatically because it already held their menus, prices and order systems. The assistant needs structured inventory, and the platform owns it.
What does agentic commerce look like for a business on no platform?#
For an off-platform business, agentic commerce arrives as a question, not a checkout. The evidence on this is consistent across every assistant we tracked. ChatGPT shows its Get Quote button "only when the business has an eligible service provider."7 Tygart Media reported in September 2026 that those quote requests route into Yelp as billable leads "with no source tag."8 Google AI Mode's UK booking runs through eight named partner platforms, per PPC Land.9 Yelp says ChatGPT can book tables, join waitlists and change reservations through Yelp.6
Where no platform sits in between, the assistant asks. Google's automated calls exist to "Book appointments," "Check restaurant wait times," and "Confirm price and availability of services and products."10 Gemini Call for Me began rolling out on 24 September 2026, for Pixel 11 owners in the US, to check availability and get quotes.14 Yelp Assistant can "obtain estimates from professionals across 450+ service categories."15
Then the disconfirming number. When Invoca measured Google-AI pricing calls in late 2025, 26% went unanswered and 48% of the answered calls gave no price.12 Multiply it through and roughly 38% of those requests ended with a price. The unforced error for a small business is not missing a protocol. It is leaving the question on the table.

We plan to re-verify this table monthly and date each change. Rows marked "reported" rest on trade press (M confidence), not vendor documentation.
Read the "Platform required" column top to bottom. Every checkout row says yes. The rows that say no are calls and questions. That is the shape of the opportunity cost for an off-platform business: the expensive integrations are not available to you, and the cheap channel, answering, is where the losses are measured. Google's Business Profile AI agent is still an unstable US pilot, per Partoo.11 It is covered in detail in our explainer on the profile AI agent, and the booking rows in AI Mode booking for off-platform businesses.
The operating principle: answer before you integrate#
The principle we took from this evidence is short. Answer before you integrate. Spend your first hour on the questions assistants already send, and your first dollar on a platform only if your sale fits its slots.
- If your sale is a fixed item or slot (a meal, a product, a 30-minute appointment), a platform that already exposes inventory to assistants is a reasonable allocation of capital.
- If your sale needs a quote, a tour or a conversation first, no shipped protocol books it for you. The assistant's question is the sale's first step.
- Either way, a price question with no price in the reply is a lost request. That costs nothing to fix except writing your prices down.
- Markup and AI text files are not the bottleneck. Google says no special files or schema are needed to appear in AI Mode;16 the guide on what agent-ready means sets out what is.
For an owner, this is a capital allocation question in miniature. Your time is the scarce resource, and headcount is often one person. An hour writing a facts sheet pays back across every channel, including people. An integration pays back only on the platform it connects to.
How we apply it at Valet#
We built Valet around the question side of agentic commerce, not the checkout side. These are product decisions, and each one follows from the evidence above.
- Answer whoever writes. Valet answers email, website forms, listing and marketplace lead emails, and requests on the owner's free Valet page, whether a person or an AI assistant acting for one sent them.
- Answer only from the owner's facts. Valet uses the owner's price list, packages, calendar and policies. It never invents a price, discount or policy. A question outside the list waits for the owner. We chose this because an assistant will report whatever it is told back to its user as fact.
- Offer a real time. Valet offers times from the owner's calendar, holds them and books them. A request that ends with a held time is further along than one that ends with a link.
- Send money to the owner. Discounts, refunds and haggling go to the owner with one-tap replies, and the customer is told when the owner will reply. An assistant negotiating for a customer is still a negotiation.
- Say it is AI and keep a receipt. Every reply is signed as the business's assistant and says it is AI. Every reply has a Valet receipt: what was asked, the rule used, the sources used.
A method we could run, and have not, is a count of assistant-originated inquiries across the inquiries Valet answers, coded by what they ask. We have no such data today and quote none here.
The trade-off, and the question no one has answered#
The trade-off in this approach is plain. By staying off the checkout protocols, Valet does not complete purchases inside ChatGPT or Gemini. A food seller on Square gets that today without us. If assistants start booking any business's own page directly, the question side and the checkout side will merge, and we will revise this view.
The unresolved question is who carries the cost of an unanswered assistant request. When a person's email goes unanswered, the business loses a lead it never knew it had. When an assistant's request goes unanswered, the assistant tells its user who did answer. Margin dilution from platform fees is visible on a statement. The loss from a silent inbox is not, and no study yet measures it for written requests. For the paid-lead version of that cost, see cost per answered lead.
Where Valet fits#
Valet is for the business that agentic commerce reaches by question. You forward info@, hello@ or bookings@ to Valet; nothing moves, and replies go out from your own address. Valet answers email, website forms, listing and marketplace lead emails, and requests on your free Valet page, including requests from AI assistants. It answers from your facts, offers and holds real times, follows up at most twice by default, and sends money, complaints and contracts to you. It does not answer phone calls or connect to checkout protocols. To see what your own inquiries are missing, start with the free lead check: forward 10 to 20 recent inquiries and see which went unanswered and what they were worth.
Questions people ask
What is agentic commerce?
Agentic commerce is buying, booking or requesting a quote through an AI assistant that acts for the customer. The assistant finds the seller, asks questions, and in some cases completes the purchase through a protocol or platform the seller is connected to.
What is the difference between ACP, AP2 and UCP?
ACP, the Agentic Commerce Protocol from OpenAI and Stripe, lets ChatGPT check out with a merchant. AP2, Google's Agent Payments Protocol, uses signed 'mandates' as proof of what a user authorised. UCP, the Universal Commerce Protocol, is a shared language for catalog, cart, checkout and orders, co-developed by Google, Shopify and others.
Can a small business use agentic commerce?
Through a platform, sometimes. Square enrolled eligible US food and beverage sellers in ChatGPT and Claude ordering with no setup or fees (July 2026). A business on no platform is usually reached by an assistant's question, by call, quote request or email, rather than by a checkout.
Do I need to integrate a protocol to be found by AI assistants?
Not to be found. Google says no special files or markup are needed to appear in AI Mode. Protocols matter for checkout. For most service businesses, the practical step is answering assistant questions quickly with a price and a time.
Has agentic commerce taken off?
Not evenly. A Hacker News submission in August 2026 was titled 'The Reasons Agentic Commerce Hasn't Taken Off Yet'. Platform integrations have shipped, but consumer use and small-merchant eligibility remain limited and change month to month.
